Measuring Progress with Cowork

Most people who abandon productivity tools do so because they never measured what they gained. Without measurement, good weeks feel like luck and bad weeks feel like the tool doesn’t work.
Measurement solves this: it shows you what’s working, where to focus next, and when you’ve actually hit a plateau.
Why Measure
Three reasons, in order of importance.
Reason 1 — Avoid abandonment. The first two weeks with any new tool feel awkward. Things take longer because you’re learning. Without a baseline, you’ll compare “Cowork week 2” to “manual work at my peak efficiency” and conclude Cowork is slower. The measurement shows you that week 2 Cowork is already 30% faster than manual baseline, even if it doesn’t feel that way.
Reason 2 — Know where to focus. You have limited time to invest in getting better at Cowork. Measurement tells you which tasks are yielding the most time savings per hour of practice. Double down there.
Reason 3 — Convince others. If you want to roll Cowork out to your team, or justify the subscription to a manager, you need numbers. “It feels faster” doesn’t cut it. “Invoice processing went from 45 minutes to 9 minutes, verified over 8 invoices” does.
The 4 Metrics That Matter
Avoid tracking everything. These four are sufficient.
Metric 1 — Time Saved Per Task
What it measures: The direct time reduction on a specific task, before vs. after using Cowork.
How to measure: Before adopting Cowork on a task, do it manually once and time it with a stopwatch. After using Cowork for the same task, time that too. The difference is your savings.
Example:

What good looks like: 60-85% time reduction on structured, repetitive tasks. Less than 50% means the task is either too complex or the prompt needs refinement.
Metric 2 — Prompt Library Size
What it measures: The accumulation of reusable, validated prompts for your specific context.
How to measure: Count the prompts in your shared library that have been used successfully at least twice.
Why it matters: A prompt that worked once might be luck. A prompt that worked three times is a reusable template. Each validated prompt represents saved thinking time on every future use.
What good looks like:

Metric 3 — Team Adoption Rate
What it measures: What percentage of your team uses Cowork at least once per week.
How to measure: Ask directly each Monday. “Did you use Cowork last week?” No tracking software needed.
Why it matters: If only one person uses Cowork, the organization doesn’t benefit from compounding effects. When multiple people use shared prompts, the library grows faster and results improve for everyone.
What good looks like: 50% adoption after month 1, 80% after month 3. Below 30% after two months means the deployment approach needs rethinking (usually: prompts aren’t shared, or the use cases chosen aren’t relevant to enough people).
Metric 4 — Error Rate in Outputs
What it measures: How often a Cowork output requires significant correction before use.
How to measure: Every time you send a Cowork output externally (to a client, supplier, or administration), note whether it required a minor correction (wording), major correction (factual error), or no correction.
What good looks like:

If major corrections exceed 5%, the prompt is ambiguous or the task is too complex for the current approach. Refine the prompt before using it again.

Keep this simple. One row per task you used Cowork for this week.

Ten minutes to fill in on Friday. After 4 weeks, you have your monthly data automatically.
Monthly Review
Once a month, answer these five questions:
1. What are my 3 best-performing tasks with Cowork? The ones where time savings are highest and output quality is consistent. These are your core workflows. Don’t change them.
2. What task am I still doing manually that I should automate? Look for tasks over 20 minutes that recur weekly. These are the next candidates.
3. What Cowork task am I not happy with? Low-quality output, inconsistent results, or prompts that need heavy editing every time. Either refine the prompt or accept that this task isn’t suited for Cowork.
4. Has anyone on the team started using a prompt I didn’t create? This is the signal that the library is actually being used. If yes, it’s working. If no, the prompts might not be documented clearly enough.
5. What would I do with the time I’ve recovered if I had twice as much of it? This question keeps you focused on the goal. Cowork is a means, not an end. The freed time should go somewhere meaningful.
Progress Milestones
These are indicative benchmarks. Your numbers will vary.
Week 1
- At least 1 task timed manually (baseline established)
- At least 1 Cowork attempt on that task
- 1 prompt saved in the library
End of Month 1
- 5+ prompts in the library
- At least 3 tasks with a documented before/after
- Total weekly time savings: 2-4 hours/week
- 1-2 team members using at least one shared prompt
End of Month 3
- 15+ prompts in library, covering your main administrative workflows
- Total weekly time savings: 5-8 hours/week
- 50%+ team adoption
- Error rate on external documents: under 5%
Mature State (Month 6+)
- 25-30 prompts covering 80% of recurring administrative work
- Weekly savings plateau: you’ve automated most of what can be automated
- Focus shifts from “adopting Cowork” to “refining prompts” and “training new team members”
When to Stop Measuring
Measurement is a tool for building habits, not a permanent overhead.
You can reduce measurement when:
- You have 20+ validated prompts covering your core workflows
- Time savings feel automatic (you no longer notice the effort)
- New team members can onboard themselves using the prompt library
- Output quality is consistently good enough that you rarely correct it
At that point, keep the monthly review (5 minutes) but drop the weekly table. The system is working. Trust it.
